Governance before generative AI in revenue workflows

The security, privacy and explainability questions every revenue leader should settle before putting AI in front of customers.

Generative AI is now easy to add to almost any workflow. The temptation is to start with use cases and work backwards to governance. That approach works for internal experiments, but it breaks down the moment customer-facing outputs are involved. Revenue leaders need to settle the governance questions first.

The four questions to answer

Before rolling AI into account research, outreach drafting or account planning, a revenue organisation should be able to answer four questions clearly and consistently.

  • Where does the data come from, and do we have the right to use it this way?
  • Can a seller or manager trace any AI-generated claim back to its source?
  • What happens when the model produces something inaccurate or off-brand?
  • Who is accountable for the output: the system, the seller or the organisation?

Why explainability matters

A seller standing in front of a CFO needs to be confident in what they say. If that insight came from a model, the seller must be able to explain how it was derived and what evidence supports it. Black-box recommendations erode trust. Transparent, sourced recommendations build it.

Explainability is also a practical defence against error. When every claim is tied to a source, mistakes are caught earlier and corrected faster. The system becomes self-correcting rather than self-confident.

Start with a policy, not a pilot

Pilots are useful for learning, but they should run inside a clear policy framework. Define what data can be used, what outputs require human review, how accuracy is measured and how feedback is collected. Then expand the pilot based on evidence, not enthusiasm.

The revenue teams that get the most value from AI are the ones that treat governance as an enabler, not a blocker. Good governance lets sellers move faster because they trust the tool. And it lets leaders sleep better because they know the risk is managed.
